Transforming Revenue Growth Management from strategy to impact

Our step-by-step approach to set up RGM that delivers results

Written by On February 9, 2026

Revenue Growth Management (RGM) is a critical tool for navigating today’s challenging business landscape, marked by inflation, pricing pressures, and shifting consumer behaviors. However, despite significant investments in RGM programs, many companies struggle to realize their full potential due to misalignment, insufficient technological infrastructure, or poorly integrated models.

Effective RGM programs require a long-term, multi-year perspective to deliver sustainable results. At the same time, achieving quick wins is essential to build confidence and maintain momentum. Over the years, we’ve developed a proven approach that strikes the perfect balance between capability building and delivering immediate business impact (see Figure 1).

In this blog post, we’ll share our approach through the lens of a recent success story in the Consumer Goods industry.

Strategic alignment and fact-based insights

Once the brand, category, and commercial strategy are made explicit to provide a clear strategic direction for RGM, we assess the RGM maturity against our best practice frameworks. This allows alignment on expectations and provides a first high-level roadmap to gradually grow the capabilities over time.

The main focus during this stage however is to align all stakeholders based on one single source of truth. Integrate and enrich all available data sources into actionable RGM insights highlighting future opportunities & potential risks. Some of these opportunities are considered quick wins and provide a first input for the sales teams to realize fast business results.

CPG Case:  A consumer goods company traditionally relied on the experience and discretion of its sales team to set prices for its portfolio. While this approach gave flexibility to capture local opportunities, it often resulted in missed revenue opportunities by not considering the perspectives of both consumers and customers. To address this, they wanted to evolve towards a more value-based pricing approach and gradually build RGM capabilities. Our fact-based insights provided transparency on the 5 RGM levers (consumer pricing, pack price architecture, mix management, promotion strategy & trade investments) across the entire portfolio and on granular product-customer levels, highlighting inconsistencies and potential opportunities.

Optimizing Value Drivers

Identifying value drivers hinges on a triple-win approach, maximizing value not only for the manufacturer but also for consumers and retailers. An effective RGM program isn’t just about delivering sophisticated insights to boost the commercial team’s profits; it must also create tangible benefits for all stakeholders.

Successful RGM programs maintain discipline by adhering to three essential KPIs:

  1. Consumer Value

Investments should prioritize initiatives that drive incremental household penetration. This involves tailoring prices to meet consumer needs and specific purchase occasions, ensuring relevance and accessibility.

  2. Trade Margin

Enhancing retailer economics is critical for the successful implementation of RGM initiatives. Securing retailer buy-in through improved profitability fosters stronger partnerships and better execution at the point of sale.

  3. Manufacturer ROI

Companies must evaluate the return on investment of RGM initiatives, not just commercially but across the broader business. This includes assessing the impact on non-commercial areas like the supply chain and procurement to ensure holistic and sustainable growth.

By aligning with these KPIs, companies can design RGM programs that unlock value across the ecosystem, fostering growth and strengthening relationships with both retailers and consumers.

CPG Case: We conducted a comprehensive European market research study and facilitated cross-functional workshops with internal experts to identify an optimized set of key value drivers. For each value driver, we evaluated its impact on consumers, retailers, and our clients. Following this, we developed a methodology to translate these value drivers into consumer price guidelines tailored to specific markets, channels, and other contexts. This process also sparked new ideas for value creation through future innovations, which were shared with the product teams for further development.

RGM data modelling & tools

To maximize the impact of your Revenue Growth Management (RGM) programs, it's essential to structure your data and analytics in a way that makes critical insights easily accessible to your sales teams. A “black box” solution won’t gain their trust or drive adoption. Many CPG companies have invested heavily in advanced systems, only to discover that excessive complexity limits usability and effectiveness.

Successful integration of technology and data into RGM programs typically shares a few key traits:

  1. Integrated Data Model: A centralized data model is crucial, enabling the integration of master data, shopper insights, in-store activation metrics, sell-in and sell-out figures, financial data, and environmental factors (such as seasonality). This consolidation creates a comprehensive foundation for decision-making.

  2. User-Centric Design: Tools must be designed with the sales team’s needs in mind, focusing on simplicity, and time savings to drive adoption. These solutions should align seamlessly with existing commercial processes to avoid disruptions and provide targeted insights that can enhance customer negotiations.

  3. Collaborative Development and Rapid Deployment: It’s vital to involve your teams in leading the development of tech infrastructure. Leadership should engage with innovative technology providers to co-create a tailored solution.

Start with a pilot program for a selection of markets or customers to realize a positive business impact and test the new approach. Set up cross-functional teams to simulate customer growth scenarios, make sure the value is locked into the customer development plans, and that sales teams are equipped with the necessary tools to support their negotiations. Use feedback from the pilot to refine the methodology and tools, ensuring they are optimized for broader rollout, successful adoption, and seamless integration.

CPG Case: We created an RGM data model that integrated all relevant data sources, providing a robust foundation for three key applications. The first application identified pilot cases with the highest business potential. The second was a customer development tool designed for commercial teams to simulate various customer growth scenarios. Lastly, we developed a quotation tool to deliver quick, product-specific pricing guidance at the customer level for the sales team.

To ensure the new pricing approach was both effective and sustainable, we conducted three pilot cases with the sales team. Using feedback from the commercial teams, we refined the methods and tools before shifting our focus to embedding the new approach within the organization.

The RGM Operating Model & Excellence Journey

Companies that excel in Revenue Growth Management (RGM) prioritize adoption and practicality. Simply building large RGM teams from scratch often leads to a flood of analyses and presentations that sales teams rarely use.

How RGM is embedded into a company’s operations is critical to its success. Effective RGM programs focus on customer development, where cross-functional customer teams work toward a shared goal: improving profitability for both the retailer and the manufacturer. Leaders must present customers with plans informed by RGM insights that are realistic, adaptable, and actionable. Rather than overhauling entire commercial processes, leaders should identify a few high-impact opportunities to integrate RGM principles into existing workflows. This approach minimizes disruption and significantly boosts adoption.

The next step involves enhancing performance management systems with key performance indicators (KPIs) that embed RGM into customer planning and investment decision-making.

Sustaining momentum over time requires balancing a long-term vision with immediate wins. Leaders should articulate clear long-term objectives, collaborate with teams to develop multiyear plans and incentivize short-term successes to maintain engagement and validate progress.

Continuous improvement is essential. Companies should revisit their RGM plans and initiatives every six months and annually evaluate their evolving capabilities against predefined maturity benchmarks. By doing so, organizations ensure their RGM programs remain relevant, impactful, and aligned with their business goals.

CPG Case: We integrated RGM into existing commercial processes, including the annual business cycle and innovation management, while establishing the timing and structure of key cross-functional meetings. The first of these meetings, held early in the planning process, focuses on identifying high-potential opportunities for the coming year and sharing learnings to drive continuous improvement. To support the implementation, a dedicated central Revenue Growth Manager role was created within the commercial excellence team to oversee the program's rollout and ensure its success.

This new approach delivered measurable financial benefits for both the company and its customers. It empowered sales teams to articulate product value more effectively, fostering constructive discussions with customers about mutual growth opportunities. The company also enhanced its innovation management process by generating value-adding product ideas and incorporating the customer perspective earlier in the development cycle.

Sales teams are now equipped with intuitive tools that allow them to independently simulate customer growth scenarios. Additionally, pricing is managed more proactively through an automated escalation process, ensuring greater efficiency and responsiveness.

Conclusion

Building robust RGM capabilities is essential for CPG companies navigating today’s increasingly complex landscape and challenges. However, success in RGM isn’t achieved simply by hiring large teams or implementing advanced tools. The true focus should be on driving tangible business outcomes through customer development and pragmatic, actionable RGM solutions.
